Progressive summarization

Progressive summarization is a note-taking technique developed by Tiago Forte for designing notes that remain discoverable and useful over time. The method addresses a fundamental tension in knowledge management: notes must be compressed enough to scan quickly, yet retain enough context to understand later. By adding summarization layers incrementally as notes are revisited, the technique balances immediate capture with long-term accessibility.

The core insight driving progressive summarization is temporal: knowledge is often acquired at the wrong time. Reading about time management techniques today serves you two years from now when you become a manager. Watching marketing videos now pays off in nine months when your course launches. The challenge isn't acquiring knowledge — in a digital world, almost any knowledge is available almost any time. The challenge is building a system to forward relevant bits through time to future situations where they become applicable.

The five layers

Progressive summarization operates through five distinct layers, each adding compression while preserving the option to access full context.

Layer zero is the original, unmodified source text. This serves as the foundation and permanent reference, never altered or compressed.

Layer one is the initial capture into a note-taking system. There are no explicit criteria for what to keep — anything that feels insightful, interesting, or useful gets captured. This might include copying paragraphs from PDFs, capturing random thoughts on mobile, importing email content, or downloading Kindle highlights. Layer one is the bedrock on which everything else builds.

Layer two is the first true summarization pass. Only the best parts of captured passages receive bold formatting. The selection looks for keywords, key phrases, and key sentences that represent the core essence of ideas being discussed. No explicit criteria govern what gets bolded; intuition guides the selection.

Layer three switches to highlighting, distinguishing a smaller set of passages among the bolded content. This layer captures only the "best of the best" — content that is truly unique or valuable. Importantly, this layer is only added when already reviewing the note for other reasons, not as dedicated organization work.

Layer four moves beyond highlighting others' words to recording original synthesis. For the most insightful notes, an informal executive summary at the top restates key points in the note-taker's own words. This happens for a small minority of particularly valuable sources.

Layer five, for a tiny fraction of sources that prove powerful and exciting, involves remixing. After pulling ideas apart through layers one through four, original perspective and creativity transform the source into something new. This might be a blog post interpreting or extending an argument, a sketch, a slide design, a video, or social media commentary. Any form of wrestling deeply with information counts as remixing.

The discoverability-context balance

Getting the balance between compression and context right determines whether notes serve their future purpose. When searching for a solution to a problem under time pressure, users make snap decisions about which notes warrant deeper review. A wall of text with questionable value won't survive this triage — the time invested in summarization work yields no return if the note can't be quickly assessed.

Notes function like atoms, each with unique properties but ready to assemble into compounds far more powerful than their parts. Making notes discoverable requires making them small, simple, and easy to digest through compression. Making notes understandable requires including sufficient context — details, examples, and sources ensuring nothing falls through the cracks.

The progressive approach resolves this tension by layering rather than choosing. Full context remains available in layer zero; maximum compression appears in layers four and five. Users can access whatever level suits their current need.
